Enterprise search with RAG (retrieval-augmented generation) answers questions by fetching the company's own content first, then asking a model to summarize with citations. The quality of the answer is a function of the retrieval โ€” which documents, which permissions, which version โ€” and the content hygiene behind it, not the model.

Why it matters

RAG-powered enterprise search is hired to replace the "I know we have a policy on this but I can't find it" moment. Keyword search returned 340 results; the employee gave up. RAG returns one answer with the source cited and the effective date visible. The quiet cost of the old world shows up in compliance drift (people follow the first PDF they find), support volume (HR answering the same question ten times a week), and new-hire ramp time. Done badly, RAG makes those worse by returning confident wrong answers fast.

How it works

Take a 4,500-employee insurance carrier with three claim-handling subsidiaries, each with its own operating manual. A claims analyst asks "what's the documentation requirement for a subrogation claim over $25,000 on auto?" Without RAG: 180 keyword hits, top one is a 2021 memo. With RAG: the system filters to the analyst's subsidiary, retrieves the current subrogation chapter, summarizes the specific rule, and cites the section โ€” with a link to the superseded 2021 version clearly labeled. The magic isn't the generation. It's the retrieval layer that knew to filter by subsidiary and permission.

The operator's truth

RAG quality is bottlenecked by content hygiene in 100% of real deployments. A team that skips the content cleanup phase ends up with a model confidently citing a retired policy because nobody marked it as archived. The vendors who say "just point it at your Sharepoint" are shipping a demo. The ones who say "we'll work with you on ownership, review dates, and archival before launch" are shipping a production system. Customers who confuse the two get six months into the deployment before someone asks "why does legal keep getting tickets from us?"

Industry lens

In legal, RAG's promise and risk both run high. A 600-attorney law firm's internal knowledge bank has 20 years of memos, drafts, and precedent files โ€” most unstructured, much of it client-privileged. A useful RAG search has to honor matter-level confidentiality walls (associate on Matter A cannot see Matter B), surface the version used for the current client, and cite specifically enough that a junior associate can verify. The firms getting this right are treating the permission model, not the model, as the product.

In the AI era (2026+)

By 2027, the word "search" starts to fade from enterprise UX. The default expectation is "ask, get an answer, see the source." The falsifiable claim: the search bar as a list-of-blue-links will be absent from new enterprise tools designed in 2027, the way floppy-disk save icons started leaving UI in the 2010s. The citation becomes the interesting primitive โ€” not the answer โ€” because trust routes through the link, not the summary.

Common pitfalls

  • No permissions filter on retrieval. An answer that leaks content across teams is a breach, even if technically the data wasn't exfiltrated.
  • Retrieval across all content, versioned or not. Without archival discipline, the model cites the 2019 policy next to the 2026 one and doesn't know which to prefer.
  • No citations. Unsourced answers train employees to either trust them blindly or ignore them entirely โ€” both failure modes.
  • Treating RAG as a product, not an architecture. RAG is a pattern. The real product is your company's content model, your permissions, and your refresh cadence.
  • Measuring "asks per week" as success. The useful metric is "asks that avoided a ticket or a meeting." A high ask count with no downstream lift is the tool becoming a novelty.
