Rehearse the traceability handoff
This worked example uses Northfield Foods, a fictional food producer, and mock oat-cracker lot NF-042. Use the exercise to practice finding and reconciling evidence—not to make a product-safety or disposition decision. If a real product concern arises, stop the rehearsal and follow your organization’s approved process.
Illustrative 60-minute agenda
Suggested discussion timing only; the facilitator sets the local scope and pace.
| Time | Stage | Facilitator prompt | Discussion output |
|---|---|---|---|
| 0–5 min | Set scope | Which fictional lot and records are in scope, and what is out of scope? | Agreed exercise boundary and roles |
| 5–20 min | Locate records | Which approved source holds the production and shipment references? | Record names, versions, owners, and reference points |
| 20–40 min | Compare handoffs | Can the group explain how the lot reference connects to each shipment reference? | Matched references or a clearly described gap |
| 40–50 min | Route open questions | Who owns the next discussion, and what evidence or context should accompany it? | Owner role and next discussion point |
| 50–60 min | Debrief | Where did the handoff slow down or become ambiguous? | Learning observations and review triggers |
Keep the rehearsal in scope
Practice evidence coordination; leave operational decisions to approved local processes.
In the fictional scenario, a production record associates oat-cracker lot NF-042 with Tuesday packing. Distribution locates two shipment references. The group compares the references and identifies who owns the source record for each handoff.
If one shipment reference cannot be reconciled during the exercise, record which source was checked, what remains unclear, and the responsible owner role for follow-up. Do not infer product status or disposition.
A real product, customer, or operational concern is outside this rehearsal. Stop the exercise and use the organization’s approved escalation and response process.
Evidence to bring into the discussion
Use approved local records as the authority.
For each record discussed, note:
- Record name and version as shown in its approved source.
- Relevant lot or shipment reference exactly as recorded.
- Date range covered by the record.
- Source owner role or team responsible for the authoritative record.
- Gap or mismatch and the question that needs routing.
This page is an authored exercise aid, not a system of record or a live work queue. Keep authoritative records in their approved local systems and follow local access and handling rules.
Make the handoffs explicit
Roles below coordinate evidence; they do not gain decision authority from participating in the exercise.
Production
Identify the relevant batch or production record in its approved source and explain which lot reference the group should compare.
- State the record name and version.
- Point out the reference and date range used in the discussion.
Quality or Technical Operations
Coordinate the approved evidence review and keep the rehearsal within its agreed scope.
- Ask the group to distinguish documented facts from open questions.
- Route unresolved issues to the locally designated owner.
Warehouse or Distribution
Locate the relevant shipment references in approved sources and describe how each connects—or does not yet connect—to the sample lot.
- Record each reference as shown in its source.
- Identify the source owner when information is incomplete.
Facilitator
Keep time, capture the group’s reasoning, and record open questions without making operational decisions.
- Write down the owner role and next discussion point for each gap.
- Stop the rehearsal if a real concern is raised.
Facilitate the rehearsal
Use the locally approved scope and records for any real exercise.
-
1
Prepare the exercise boundary
Agree the participating roles, fictional or approved exercise references, timebox, and local escalation route before the discussion begins.
-
2
Locate the authoritative records
Have each source owner identify the approved record and the lot or shipment reference the group will compare.
-
3
Compare references and handoffs
Ask how each reference connects across production and distribution records. Capture evidence names and unresolved mismatches; do not make a safety or disposition decision.
-
4
Route unresolved questions
Record the question, the evidence or handoff involved, and the locally designated owner role for follow-up.
-
5
Debrief and stop if reality enters the room
Capture coordination lessons. If anyone identifies a real product or operational concern, stop the rehearsal and follow the organization’s approved process.
Capture learning actions
Use this record format in the exercise notes:
- Observation: What happened in the handoff?
- Evidence or handoff involved: Which record name, version, or reference was discussed?
- Owner role: Which role should take the next discussion?
- Next discussion point: What specific question remains?
- Review trigger: What agreed local event should prompt a check—for example, a source record change or the next planned rehearsal?
A rehearsal highlights coordination gaps; it does not certify readiness, establish compliance, or replace approved procedures.
