Start with a useful pilot

The Northstar example launches a small, time-limited Peer Practice Circle to learn whether members find its discussions relevant and practical. The sequence below is illustrative, not a fixed schedule or promised outcome.

The sponsor owns the renewal decision, informed by member feedback and the facilitator's account of the effort involved. The facilitator coordinates the launch and first-session handoff.

Example launch milestones

  1. Before invitations: Confirm the charter

The sponsor and facilitator agree the purpose, intended members, pilot scope, and review decision owner.

  2. After the charter is agreed: Invite the pilot cohort

The facilitator explains the learning purpose, participation boundaries, and how members can suggest a topic.

  3. Before the first session: Prepare the first topic

A volunteer host brings a focused question and a de-identified example; the facilitator confirms the session outline.

  4. First learning session: Hold the first session

The group tests the discussion flow and agrees on one takeaway or follow-up owner.

  5. At the agreed pilot review: Review and decide

Members and sponsor discuss usefulness, participation experience, and effort, then choose whether to renew, adjust, pause, or close.

Facilitator's first-session checklist

Concrete actions to prepare, guide, and close the example session.

  1. 1

    Share the purpose

Open by explaining the learning question and reminding participants that the session is not an evaluation.

  2. 2

    Agree on the question

Ask the host to state the challenge in one sentence and check that the example does not identify a client or colleague.

  3. 3

    Invite balanced input

Ask clarifying questions first, then invite more than one perspective before discussing possible approaches.

  4. 4

    Close the loop

Ask the host what was useful, confirm one takeaway, and name an owner for any agreed follow-up.
